GSA 12 Pannier Locks

I picked up my key-coded locks today from the dealer.

I inserted the key and took off the plastic cover of the first lock and then slotted it into the barrel.

The lock went in ok but the actual key won't turn and the lock won't engage.

What am I doing wrong ?

Guess what some are faulty, my left one, the barrel has been made too short, although it locks the latch, if I wiggle the key, I can pull the whole barrell out, with the key in it...dealer says BM made them too short to catch the metal lip on the hinge. I haven't taken it back yet, but they know about it. The whole box has to go back, and they ain't got one to replace it...apart from that....as long as it's replaced under warranty
