This was something I have been thinking about as a good idea but I dont have the nounce to make em.
It seems that someone else is way ahead. I found this on horizons unlimited:

Seems well thought out although only allows for 'compressed' panniers.

Anyone out there know of something like this which is commercially available or someone who is clever enough to make something like it or contact this guy for the rights etc.

For someone who is an overland dreamer or may only venture abroad once or twice it seems like a good move rather than a full blown ali panniers setup.

I really am interested in the subject-- I have the BMW panniers as above, but they are not suitable for rugged use. I was hoping the panniers coming with the 12GSA would be a superlative design, but I'm not impressed with the prototypes on display at the NEC. I'm not keen on Metal Mules and I haven't seen Civil's or Vern's. I really liked the look of Jesse panniers and bought a set, but there are design problems and I returned them.

OK, the real problem is the lack of support for extended mode. The size of the right-hand-side pannier is a joke when it's not extended.

I have something similar .It wouldnt be very hard to attach it to the subframe if you felt it necessary for strength.

the whole thing seems a bit pointless... for the extra cost of the pannier guards you would be better buying stronger panniers in the first place

I would agree up to a point. Firstly I already have the vario panniers (good or bad) and would loose money selling them and having to buy new. Secondly I quite like them and ride with them on most of the time. For normal road use they're pretty useful. I really like the fact that they are removed so easily leaving virtually nothing on the bike.

You sound as if you in the same situation as me

I am willing to make a suggestion. Have a look at this guys website and see if you can cost an extending version of his design or someting similar which wont p*ss him off.
I would be interested in a set of your panniers (I quite like the photos I've seen) but you dont do them for 1200's yet. Or at least you haven't said you do.

I would really like the idea of 'crash protecting' the vario panniers so that when I go off road I can just bolt on the bars and carry whatever I want. Although TBH I would probably leave the bars on all the time if they were expandable to full width easily.

It may well be though, that once these are costed I may well be better selling the varios and looking for a Q/D alli set.
